Microsoft is combining its consumer and commercial Copilot teams to address a long-running identity problem. The reorganization, announced to employees on March 17 by Satya Nadella and Mustafa Suleyman, aims to turn two product lines that had been separate for years into a more unified AI assistant. The move signals that Microsoft now sees its earlier fragmented strategy as ineffective, because Copilot has delivered broken branding, features, and experiences across Windows, Bing, Edge, and Microsoft 365.

The problem traces back to Copilot’s February 2023 launch as a Bing chat service, followed by expansion into Edge, Word, Excel, a Windows sidebar, and the rebranding of Bing Chat. Capabilities diverged across versions; for example, Windows Copilot still failed in recent days to generate a PowerPoint file with a dark background and white font, while ChatGPT completed the task. Internal frustration grew accordingly, with one former design leader describing the situation as feeling like “13 different Copilots,” showing that the split was not only a marketing issue but also an engineering and design silo problem.

Ironically, Suleyman had further separated consumer and enterprise software after joining in early 2024, arguing that home users and regulated customers such as banking or health care needed different experiences. Microsoft has now pivoted toward a standardized platform, with former Snap executive Jacob Andreou taking design and product across both sides while Suleyman shifts to “Superintelligence efforts.” The article adds that rivals such as OpenAI also face brand-simplification pressure, but Microsoft’s latest change looks more like a fundamental correction in packaging and market positioning, implying that the two customer worlds it once treated as separate are now converging.
